Fractional GTM & Commercial Leadership

Building commercial growth engines for tech and impact companies.

I work with founders to find market signal, activate repeatable growth, build a sales motion and put the operating structure behind scale.

WHERE I GET INVOLVED

Three growth moments where support matters most.

01 / Growth engine activation

Build a repeatable growth engine through rapid testing.

COMMON PROBLEM

You have strong, defensible product foundations, but the path to your target market and repeatable growth is still unclear. ICP, messaging, funnel or acquisition channels are not yet proven enough to scale confidently.

My approach

Diagnose the funnel and turn assumptions into testable hypotheses, then run rapid experiment sprints across positioning, messaging, acquisition and conversion.

Why different

Learn faster and cheaper through hypothesis-driven experimentation, using AI and automation where they increase testing cadence and reduce the cost of learning.

Metrics impacted

Qualified leads  ·  Conversion rate  ·   Acquisition Cost  ·  Experiment velocity

In scope

  • ICP & positioning
  • Funnel & performance KPIs
  • Rapid growth experiments
  • Messaging & offering
  • Acquisition channels & automation

02 / Sales & commercial engine

Turn demand into a sales engine your team can run.

COMMON PROBLEM

You have market interest, pilots or early customers, but sales still depend heavily on the founder. Pipeline visibility, qualification and deal progression are difficult to repeat, and strategic customer development is often missing.

My approach

Build a structured path from target account to signed business: sharpen the pitch and offer, prioritise the right accounts, create pipeline discipline and establish a clear engagement roadmap for strategic opportunities.

Why different

Build the relationship and the system at the same time, using automation to remove low-value manual work without automating the relationship itself.

Metrics impacted

Win rate  ·  Sales cycle  ·  Revenue  ·  New Customers

In scope

  • Sales funnel, pipeline & KPIs
  • Target accounts & qualification
  • Outbound & partnerships
  • Pitch, offering & pricing
  • CRM, automation & deal process

03 / Scale-up operating system

Keep the company aligned as it gets more complex.

COMMON PROBLEM

Your company is growing, and complexity is growing with it. As teams, stakeholders and opportunities multiply, priorities become less clear, ownership gets blurred, hiring becomes reactive and too many decisions still depend on the founder.

My approach

Translate the North Star into clear priorities, ownership, KPIs and an operating cadence. Then align organisation, resources and hiring around those priorities so execution can keep pace with growth.

Why different

Add only the operating structure the company needs at its current stage, without importing big-company bureaucracy too early.

Metrics impacted

In scope

  • North Star & priorities
  • OKRs, KPIs & dashboards
  • Ownership structure & operating cadence
  • Organisation & resource allocation
  • Leadership & key hires

How we work together

Setting one operating loop.
Running it with the team.

I work inside the team on a defined commercial priority, not from the sidelines. We agree the objective, run the work in short cycles, and let evidence decide what continues.

The loop repeats until the motion holds without me.

01

Diagnose & prioritise

Understand the objective, map the system, identify the real bottlenecks and decide what deserves attention first.

02

Build & execute

Turn priorities into experiments, campaigns, sales motions, processes or operating tools. Work inside the problem, not just around it.

03

Measure, learn & steer

Track the right signals, learn quickly from what works and what doesn't, then double down, tweak, or pivot.

Proven track record

A founder’s ground perspective, shaped by several scaling journeys.

I have built companies, helped scale them, invested in them and worked alongside founders. Some things worked. Plenty did not.

What I bring is the pattern recognition, lessons learned and operating processes that come from having worked on both sides of that journey, across ecommerce, fintech, climate tech and agtech.

ABOUT ME

Portrait of Thibaud

15+ years building and scaling technology businesses across Europe and Southeast Asia

Originally from France, I started in M&A and corporate finance before moving into digital businesses through ecommerce. I then spent around a decade in Asia, working across fast-growing technology companies.

Over the years, that took me from early-stage company building to large-scale international organisations, and eventually toward investing, mentoring and commercialising technical products. It also gave me experience across very different stages, markets and operating fields.

Since 2020, I have focused an increasing share of my work on climate and impact companies. I am now based in Lisbon and work across Europe and beyond.

FAQ

Some questions you may ask yourself now

Is now the right time to bring in a fractional GTM leader?

Usually when the product is strong but growth is not yet repeatable, sales still depend heavily on you, or the commercial function needs more structure than the current team can provide. Fractional leadership gives you senior ownership without committing immediately to a full-time executive hire. It can also bring in a fresh perspective faster, with greater flexibility as the company evolves.

We have a good product, so why isn't growth becoming repeatable?

Often the issue is not the product itself, but assumptions around ICP, positioning, messaging, acquisition or conversion. I help turn those assumptions into measurable hypotheses, test them quickly and identify where real market signal exists. Expect to be challenged here. Sometimes internal perspectives, especially around a founder's own product, need to be reshaped, simplified or enriched before growth can really move.

How do I stop sales depending so much on me as the founder?

Not by removing you from important customer relationships too early. At this stage, you probably hold a lot of the customer knowledge and trust, and that is an asset to nurture, not delegate away too quickly. The first step is to build the structure around you and make that knowledge accessible: target accounts, qualification, pipeline, offer, sales process, CRM and account development. The goal is to progressively replicate what works across the wider team and multiply your reach. You probably won't be out of the sales job tomorrow, but you should become less of a bottleneck.

Can someone external really understand a complex or technical product well enough to sell it?

They do not need to replace the technical team. They need to understand the technology well enough to translate its value, know when to bring technical experts into the sales process, and keep the conversation anchored in the customer's pain points. Much of my work has involved complex B2B products where buyers require education, validation and multiple stakeholders before committing. An external perspective can also help challenge the internal narrative, simplify the message and remove unnecessary technical detail from the value proposition.

What would working together actually look like?

There are three formats, with different levels of involvement, ownership and interaction with the wider team. Whatever the format, I generally recommend thinking in 90-day cycles where possible, as this gives enough time to go through a meaningful implementation loop and measure real progress.

I also prefer to start pragmatically, particularly with founding teams. We test the mutual fit, build a first layer of trust and establish a productive working rhythm. Once that is in place, the right level of collaboration usually becomes much clearer and more organic.

Building something technically strong with a complex path to market?

If finding demand, converting it into revenue or building the structure behind growth is becoming the bottleneck, let's compare notes.
